Default Adobe ImageReady Question

Allright, trying to kick some of the animated gifs that have been floating around here recently into buddy icons and having some problems, wondered if anyone has any IR knowledge in the oot.

I need to get the image down to 7k, it starts off at a healthy 189k. First I kick the image size down to 48x48 and select Jagged because I figured it'd help keep it down. Then I deleted out 36 of the 48 frames so it has 12 left.

Size is still at 20k so no go.

I have a working animated gif buddy icon I snatched from a site that has 15 frames, is set on smooth, and at 7k. I can't figure out how this one managed to get this size and I can't get mine to.

Any experience with this?
